Ballard Power's Hydrogen Buses Are Real. The Profit Still Isn't.

A fuel-cell bus teaching driving students in Cologne is a tangible thing. It is not, on its own, a business. That distinction sits at the heart of the Ballard Power story right now, and it is the question investors keep circling: how does working hardware turn into a company that pays for itself?

Regionalverkehr Köln has put Germany's first hydrogen fuel-cell bus into driving-school service, using fuel-cell technology from Ballard inside a Solaris vehicle. The operator counts 160 hydrogen buses in its regular fleet, which makes the training vehicle a vivid illustration of the technology at work in everyday transport. What it does not do is move the needle on revenue or margin. A single training bus, however symbolic, adds no meaningful sales contribution and says nothing about profitability. Technical relevance and economic viability have to be judged on separate ledgers.

The stock's recent daily swings — up 2.1% on one session, down 4.7% on another — answer none of this. They are noise around a much larger question.

Applications Are Piling Up. So Is the Capital Requirement

Ballard has been assembling a broader picture of where its technology lands. On 21 October it described how its GeoPura subsidiary supplied hydrogen-generated power at concerts, festivals and golf tournaments, including Boomtown and the Solheim Cup. The joint venture is meant to expand managed hydrogen power services across North America and Europe.

That is a different economic proposition from simply showing off a product. Ballard wants to grow services around power supply, not just hardware sales. Whether that becomes a durable growth path depends less on how many high-profile events get powered and more on how usage, financing and earnings connect.

Should investors sell immediately? Or is it worth buying Ballard Power?

Roughly a week ago the company unveiled the HPU Agile-H, a transportable hydrogen power unit rated at 80 kW and open for pre-order, with deliveries slated for the first quarter of 2027. Investors should keep the stages apart: a launched product, an open order book and a scheduled delivery are three different milestones, and none of them should be folded into a single success headline. The timeline creates visibility; it does not pre-empt the commercial test.

The Targets That Actually Matter

At its corporate forum about two weeks ago, Ballard laid out the financial ambitions that frame everything else. Management is targeting average annual revenue growth of 30% over the next two financial years. The gross margin is meant to exceed 20% in 2027, then climb above 25% in 2028. On an adjusted EBITDA basis, the company aims to reach profitability by the end of 2027 and to hold it through the following year.

Those goals set a far higher bar than any individual deployment announcement. They demand not just more business but better-quality business. Growth without margin improvement would convince few investors, which is why the profitability targets deserve at least as much scrutiny as the top-line ambition. Getting there requires growth, margin expansion and the shift to profit to arrive together — that combination is the real test of the strategy.

Funding the fleet is part of the same exam. Ballard plans to invest $80 million to $120 million in expanding its HPU fleet, expecting an asset-backed financing arrangement with a loan-to-value ratio above 80%. That is a planned structure, not a completed deal — an important difference, since the fleet build-out is what enables the services business but needs capital of its own to happen.

16 November Is the Next Anchor

Ballard has scheduled publication of its third-quarter 2026 results, along with a conference call, for 16 November 2026. That date is the next concrete checkpoint for judging the story.

The training bus shows a practical use. The event deployments show more applications. The new power unit extends the offering. Together they trace a coherent direction — but a credible earnings narrative only emerges once the numbers support the path to those stated targets. That, rather than the vividness of any single project, is the yardstick Ballard should be measured against. Until applications and financial progress meet, verifiable results will carry more weight than another reference case.
